  • 在現今瞬息萬變的商業環境中,「全球化」不再是企業的唯一解決方案,尤其在疫情後時代更是如此。因為疫情影響與全球供應鏈斷鏈因素,2020年前兩季全球貿易量衰退了18.5%、全球汽車銷售量銳減了13.6%。不僅是疫情帶來的影響,終端消費者與市場變動的需求也對汽車產業帶來不小的衝擊,即使汽車產業的產品開發流程穩健地建構於「先期產品品質規劃(APQP)」之框架下,還是有許多產品開發專案因而延宕。為了在市場上保持競爭力,改善企業體質與提升專案管理的「彈性」與「適性」已是企業當前最重要的課題。
    本研究以文獻分析法與個案實證法進行敏捷專案管理導入先期產品品質規劃(APQP)流程之研究,將敏捷管理手法依序與先期產品品質規劃(APQP)流程中的規劃、產品設計與開發、製程設計與開發、產品與製程驗證、量產等五階段進行分析與研究,實證敏捷管理手法之導入對於先期產品品質規劃(APQP)的成效與時程影響。從個案研究中可以實證,導入敏捷管理方法確實可有效縮短專案在先期產品品質規劃的開發時程,各階段縮減時程幅度為規劃階段(縮減32%)、產品設計與開發階段(縮減36%)、製程設計與開發階段(縮減7%)、產品與製程驗證階段(縮減21%)與量產階段(時程節點無差異比較),平均縮短整體開發時程約22%。敏捷專案管理的精髓不完全是加快產品開發時程,更重要的是迭代的運用。迭代是透過規模小且頻率高的方式交付產品或服務,藉由迭代取得客戶的反饋後,評估並展開下個敏捷活動以提供更接近客戶需求的產品或服務,避免全部交付後才發現目標與策略設定錯誤。敏捷專案管理導入先期產品品質規劃(APQP)之實證有效性,可以增加專案管理的效率與彈性,也可以提升企業的彈性與適性。

    The objective of this thesis is to study and verify the effectiveness of implementing agile management in automotive industry with APQP framework, especially during and after the era of COVID-19 which brought tremendous changes to supply chain and all over the world. The methods of Literature Review and Case Study were adapted in this research. Literature review starts with introduction and differences between APQP, traditional project management and agile project management while the case of case study comes from an authentic project of automotive lighting program.
    The spirit of agile management is not all about expediting project schedule, instead, it’s more focus on the iteration. The iteration helps supplier to understand the real demand from customer or market and improves supplier’s flexibility in both project management and business environment. Approaches of agile project management will be introduced in the thesis i.e., Daily stand-ups meeting, Retrospective, Backlog preparation, Backlog refinement and Iterations; these five critical approaches will be executed and analyzed through APQP phases. After verification, the result is positive for introducing agile project management into APQP.
    What we can learn from statistics data of case study is a proof of timing improvement. Improvement of expediting project schedule is up to 36% in the phase of “Product design and development” and around 22% improvement in average. Agile project management can be introduced in APQP framework and optimize schedule planning.
