在全球化與資訊科技的推波助攔下,台灣緊固件(Fasteners)產業近年來產生了很大的變化。以群聚之中小企業為核心的台灣緊固件產業年產值達新台幣650億元。號稱螺絲王國。但近年面對大陸競爭,鋼價節節上升皆增加經營之難度。如何導入創新營運模式以建構未來關鍵核心能力,提高產品附加價值以脫離價格競爭模式,已成為緊固件業者永續經營之關鍵。為提高市場競爭能力,企業紛紛進行全球佈局,未來將是整體供應鏈的競爭。而如何串聯供應鏈上下游資訊提昇物流管理效率則是企業是否能在競爭環境生存的重要條件。
成功的供應鏈管理在於了解管理庫存成本與服務水平間的關係。而VMI正是能降低成本並提昇服務水平。近年來受到VMI商業模式之衝擊,使得台灣業者有機會跨越歐美日業者所掌握的區位優勢,提高產品服務層級與緊固件供應鏈之地位。然而增加供應鏈的能見度的方式有很多,VMI是其中的一種。是否能發揮預期之效益?達成目標?該系統是否能夠大幅提高體系供應鏈之資訊溝通效能、降低庫存量、縮短訂單週期、降低交易成本並提升營運效能?如何開發成為獨特性核心能力進而創造持續性競爭優勢並成為企業之競爭利基(Niche)以達到永續經營目的,則是本研究之重點。
比較VMI導入前後績效發現接單金額、VMI出貨金額、接單排名、產品組合改善、作業成本、空運費、應收帳款週轉率、客倉庫存量、庫存週轉率、交貨準確度、延遲交貨率皆有明顯改善。綜合實證結果,本研究得到如下衍生之結論與VMI之推行建議:
1. VMI 營運模式能夠提昇營收降低成本創新企業之競爭優勢。
2. VMI 營運模式能夠提高庫存週轉率,提昇交貨準確度進而增加客戶滿意度。
3. 定義良好之VMI管理績效衡量指標,可以幫助企業邁入更佳之推行成果。
The incitement of globalization and information technology has created an enormous impact in the Taiwanese fastener industry. With an annual output of more than $65 billion (NT) produced by the Taiwanese small-sized enterprises, Taiwan fastener industry has been known as the “Screw Kingdom”. Today, we are experiencing great pressures and tough competition from low-cost producers in Mainland China as well as the cost increases for raw materials such as steel. A critical success factor for the manufacturers in Taiwan will be implementing a new business model that would build future core competence and enhance product value in order to break away from competing on price. Enterprises need to focus on the global layout, in order to become more competitive within the supply chain. Other key conditions that will make it possible for the enterprises to survive in the competitive environment are finding a way to increase the information visibility and promoting the efficiency of logistics management.
Successful supply chain management lies in the correct understanding of a relationship between the stock cost and the level of service. Furthermore, VMI is an excellent tool for lowering costs and promoting a higher level of service. Considering the impact and success of VMI programs in recent years, Taiwanese manufacturer have found an opportunity to leap over the positional advantages held by the American, European and Japanese manufacturers over the years and to improve their level of competitiveness in the global fastener supply chain. There are a lot of to but increase visibility ways to supply chain. Can this system improve the information sharing efficiency within the supply chain, reduce inventory, shorten order cycle, reduce transaction cost and raise operation efficiency by a great margin? Developing distinctive core competencies by creating sustainable competitive advantages and focusing on these niche areas in order to achieve company goals - becomes a focal point of this research.
After the implementation of the VMI program, we found the following key indicators achieving significant progress: sales increase, cost reduction, inventory levels and delivery accuracy. In summary, the following are our conclusions and suggestions:
1. VMI program can strengthen competitiveness by increasing sales and reducing costs.
2. VMI program can increase customer satisfaction by increasing inventory turnover rate and producing a higher fill rate.
3. Defining good VMI performance indicators can produce more effective results.
