全球訂閱視頻點播(SVOD)領導業者Netflix OTT視訊進入台灣市場已一年,然而,台灣的業務拓展遠不及其在美國和其他英語國家的輝煌成績,顯然Netflix和台灣電信運營商間的直接競爭可能不是一個可持續的商業模式,但Netflix和電信運營商之間的靈活合作則可創造一個雙贏模式。因此我們透過五力分析、情境分析和成本效益分析的幫助,在台灣進行廣泛的研究,並比較所有可用的OTT視頻服務,提出了從目前的雙輸情境,轉變到未來雙贏情境解決方案的商業合作模式。
藉由價值鏈分析與五力分析所得結果,再利用情境分析法分析發現影響台灣OTT視訊產業發展因素包括:(1)價格接受度; (2)本土節目內容多寡;(3)節目內容創新性與獨特性;(4)自製內容能力;(5)其他OTT業者之競爭;(6)影片推薦功能;(7) 動態頻寬調整功能;(8)CDN技術發展與使用,經歸類後產生「內容價格競爭性」、「附加功能性」和「網路技術支援性」三個不確定軸面,再依據『樂觀情境』與『悲觀情境』分析其競合關係:
分析發現:在競爭模式下,電信營運商因本身為寬頻網路最後一哩路提供者,提供OTT視訊服務佔有優勢,但因缺少消費者之喜歡之內容,因此拓展不易,Netflix獨創內容則因價格、文化與CDN設備部署因素,用戶也不多,造成雙輸之『悲觀情境』;依本研究估計分析發現:經由合作模式,寬頻網路業者專注於提供優質OTT視訊服務基礎網路,並以其龐大客戶基礎與Netflix獨創內容優勢,利用綁約、價格優惠,降低用戶使用門檻,提高用戶數與黏著度,使得Netflix OTT視訊因用戶數增加,營收上升;同時OTT視訊服務需求,也促成寬頻網路業者以下三項利基: (1)視訊需求升速寬頻網路頻寬;(2)降低寬頻網路用戶離網率;(3)使用OTT視訊之寬頻網路用戶增加,而使寬頻網路業者營收增加,最後扭轉雙輸之悲觀情境,達到競合理論一起把餅做大之雙贏『樂觀情境』。
短期而言,Netflix需持續提供獨創內容,以滿足美國本土,及全球消費者需求。長期而言,則需利用其大數據分析台灣消費者收視習慣與喜愛之內容,並應用到影片的創作環節,自製各地區消費者喜愛之獨創內容,產出具備稀少性、高價值性、難以取代性及無法模仿等特性之內容,吸引台灣及全球眾多華語地區用戶訂閱。
SUMMARY
Netflix is the new norm of global SVOD (subscription video on demand) over OTT (over the top) and has launched its services in Taiwan for a year. However the business outcome in Taiwan is far from its splendid records in the US and other English speaking countries. According to the unimpressive results, direct competition between Netflix and Taiwan telecommunication operators might not be a sustainable business model at this moment but flexible and cooperative deals between Netflix and telecommunication operators could shed some light on a win-win model. Therefore, we took extensive research and compared all available OTT video services in Taiwan with aid from five forces analysis, scenario analysis and cost benefits analysis to propose a cooperative business model for converting from current lose-lose situation to future win-win solution.
